A cash forecast is a conversation about choices

Make payment timing and uncertainty visible while there is still room to act.

The central idea

Make payment timing and uncertainty visible while there is still room to act.

We care about the week in the middle of the forecast. The one where payroll falls due, a customer has promised to pay and the closing balance at the far end of the chart still looks reassuring. A CEO does not get to manage cash from the final column alone. The useful conversation is about how much room you have to act before an assumption becomes a problem.

We would want a forecast to make the fragile assumptions visible. Which receipt has actually been confirmed? Which date is a habit copied from last month? Who spoke to the customer? Those are questions about the business, and a more sophisticated model cannot answer them without the people who know.

Make timing visible

AI can help organise the information needed for a rolling view. It can support the preparation of schedules, highlight missing dates and explain the effect of an assumption. The useful ambition is a forecast that people can inspect and update. A confident narrative should never obscure the distinction between a confirmed payment and an expectation.

Consider a simple illustrative situation: one large customer payment is expected in the same week as payroll. A base case may look comfortable, while a short delay creates pressure. The value of the forecast lies in exposing the dependence early. The team can confirm the collection expectation, discuss available options and decide who will follow up. The chart supports that work; it does not perform the decision.

We would want a forecast to make the fragile assumptions visible.

The most revealing assumption may belong to someone outside finance. Sales may know a dispute is unresolved. Operations may expect a delivery delay. The owner may know a purchase can wait. A useful forecast creates a place for those facts to enter the model, with their source and uncertainty recorded.

Bring assumptions into the room

Our preference is a modest forecast your team can keep current. We would rather help the person responsible understand a changed payment date than add another view they cannot maintain. If updating the model needs the adviser every week, we have left too much of the capability outside your business.

A recurring forecast needs a manageable update process. If it depends on a specialist rebuilding the workbook each time, its usefulness can fade when that person is busy. Define the inputs, preserve a record of changes and give the responsible person a routine they can follow. The workflow should fit the rhythm of the business.

It is worth measuring the quality of the discussion as well as the forecast error. Did the model prompt a collection conversation sooner? Did it reveal an obligation that had been overlooked? Did the team agree who would investigate the pressure? Those observations do not prove that the forecast caused a financial outcome, but they show whether it is becoming useful management practice.

The opportunity for AI is to make this practice easier to sustain. More accessible preparation can leave people with more time to question the assumptions and explore choices. A business can start with a modest, reviewable model and improve its discipline through use.

Questions to take back

Which expected receipt is doing the most work in your next few weeks? What would you change if it arrived later? We would like to understand that before discussing dashboard features. A useful model gives you time to have a better conversation while choices remain open.

Examples in this essay are illustrative, rather than accounts of client engagements.
