Independence should be designed into the engagement

Make ownership, understanding and a practical handover part of the engagement.

The central idea

Make ownership, understanding and a practical handover part of the engagement.

We want to work ourselves out of a job. That is a real design constraint for Kove. If you need us every time a reporting period changes, an export moves or somebody new joins the team, we have left important knowledge on the wrong side of the relationship. You should be able to understand what you own and what you still choose to get help with.

We believe your AI licence and data should stay yours. Buy the licence directly from the provider. Keep control of the accounts and the access. Our contribution should be visible in the method, the implementation and the confidence your people gain, with the commercial arrangement made clear upfront.

Plan for independence

Ownership has several layers. The business should know where its files are, which account runs the process and who controls access. It should understand which parts rely on a provider’s licence and which materials belong to the engagement. These questions are easier to resolve before a workflow becomes important to daily operations.

The operating knowledge matters just as much. A handover document can describe the steps while leaving the user uncertain about unusual cases. Useful handover includes the reasoning behind important choices: why a mapping exists, what an exception means and which changes require further review. That knowledge makes the process more adaptable.

We believe your AI licence and data should stay yours.

An illustrative test is to ask a client team member to run the workflow with a new period’s information while the adviser observes. The purpose is to discover where the instructions depend on unstated knowledge. Every pause can reveal a missing explanation or an unnecessary complication. The result is a better process and a clearer view of what support is still needed.

Test the handover

We would test handover by asking your colleague to run the next example while we listen. Where do they pause? What did we assume they knew? Those pauses tell us where our explanation needs work. Sending a folder of instructions is a step; watching someone use them tells us much more.

There is a commercial challenge here. Advisers can be rewarded for becoming indispensable, while clients benefit from understanding their own work. We want to build a relationship around usefulness and trust. A client who returns with a new question because the first engagement helped is a healthier ambition than one who cannot change a reporting period without calling us.

This philosophy also encourages restraint in the technical design. A workflow that the client can maintain may be preferable to a more elaborate system with a fragile chain of dependencies. Complexity should earn its place through the business outcome it supports. Every additional component creates something to explain, monitor and eventually hand over.

The terms of an engagement need to make these intentions concrete. Agree the deliverables, operating guidance, training and any follow-up in the proposal. Avoid assuming that a shared aspiration has settled the detail. A practical agreement gives both sides a clearer basis for judging completion.

Questions to take back

Imagine we are unavailable for a month. What can your team run, change and explain? Where would it stop? We want you to ask us that before signing a proposal. Returning to Kove should be a choice about the next useful piece of work.

Examples in this essay are illustrative, rather than accounts of client engagements.
